Oops - you weren't supposed to find that yet. Didn't the Guardian's voice 
say something like "You're going the wrong way!" Don't worry - I did the 
same thing. Anyway, Lady Tory lives in Serpent's Hold. The harpies stole 
her baby and took it to their nest.

Feel free to wander around. You will have to follow some semi-linear 
trails to beat it, but exploring never hurt. Nowhere near as bad as 
Ultima 8.
